Industrial roof replacement cost: what a real quote is built from

A roof replacement quote is six or seven separate prices added together. Once you can see the parts, a wide spread between contractors usually turns out to be a difference in assumptions rather than a difference in value.
The parts of the price
- Survey and design
- Measured area, a structural view on the existing frame and purlins, and the specification. On an asbestos roof this is also where a refurbishment and demolition survey belongs.
- Access and safety
- Scaffold, edge protection, netting or a crash deck, and safe access onto the roof. This scales with height, footprint and how much of the roof is fragile.
- Strip and dispose
- Removing the old covering, insulation and liner, and getting it off site. Disposal is a weight and waste class question, and asbestos changes the class entirely.
- The new build up
- Outer sheet, insulation, liner or composite panel, fixings, flashings, gutters and rooflights. Specification here is where genuine cost differences live.
- Preliminaries and programme
- Site set up, welfare, supervision, plant, and the weeks. Working over a live building lengthens the programme and multiplies this line.
- Making good and testing
- Gutter linings, penetrations, weathering details, and any water testing or thermal check at handover.
The four questions that change the number most
- Is any of it asbestos? This is the single biggest fork in the road. See asbestos cement roofs.
- Does the building stay in use? An empty unit and a live production hall are different jobs on the same roof.
- Can you overclad instead? Sometimes yes and it saves a great deal, sometimes the structure says no. See overclad versus strip and replace.
- What U-value are you being priced to? Replacing the covering usually brings the energy efficiency requirements of Part L of the Building Regulations into play. Approved Document L is the statutory guidance for England and gov.uk notes that a 2026 edition sits alongside the 2021 edition, with earlier versions continuing to apply to buildings subject to earlier standards (gov.uk). Ask which edition and which target the quote assumes, and confirm building control is included.
Getting comparable quotes
- Give everyone the same brief. Same area, same operational constraint, same expectation on asbestos survey and on insulation. Different briefs produce different prices and tell you nothing.
- Ask for access priced separately. It is the line most often assumed away, and the one most likely to come back as a variation.
- Ask what happens if the purlins are worse than expected. On an old frame this is the realistic risk. Get the rate for replacement purlins agreed up front rather than mid-job.
- Check the guarantee and who backs it. A manufacturer backed system guarantee and a contractor's workmanship guarantee are different things with different lifespans.
